The situation
A scaling professional services business with a global footprint had grown quickly. The leadership team was commercially sharp and operationally focused, but the people infrastructure had not kept pace with the business.
On the surface, it had everything it needed: employment contracts, a benefits package, HR systems, specialist providers and a People team. What nobody had done was look at how those pieces fitted together, what they were really costing, or whether they still suited the business it had become rather than the one it had been two years earlier.
There was no single view of the people system, just a collection of inherited decisions, each sensible on its own and never reviewed as a whole. When leadership recognised that the setup was creating both commercial and compliance risk, they asked Culture Craft to look at it properly.
What we did
We ran a Rapid System Read™, a four-week evidence sprint that shows how a business really runs, what is missing or misaligned, and where to focus first.
The scope was deliberately broad. It covered employment contracts and legal setup, benefits and the value employees were really getting, HR and people systems, every third-party provider across the people function, and the People team itself, including how it was structured and where its time was going.
Every provider was tested against what the business was paying, what it was getting, and the commercial and compliance exposure if things went wrong. The People team’s operating model was looked at with the same rigour, to see whether the structure suited the scale and complexity of the business.
What we found
Seven suppliers, seven contracts
The business was managing seven separate supplier relationships across the people function, each with its own contract, renewal cycle and contact. Together they took up management attention and leadership time that should have gone into the business.
Costs that hadn’t kept up with growth
Providers had been chosen at an earlier stage and never renegotiated as the business grew. One benefits provider was charging above-market rates for a package employees no longer valued.
Gaps in compliance
Employment contracts and documentation had built up gaps that created legal exposure. Nothing had surfaced yet, more by luck than by design.
The right team in the wrong system
The People team was the right size for the wrong system. Its ways of working and the supplier landscape were creating work that a better setup would not need.
The results
The read produced a clear, prioritised plan, covering what to change, in what order, and the expected commercial impact.
- Seven suppliers became two, creating one accountable relationship for every people system and saving £150,000 a year.
- A new benefits package cost the business less and gave employees more of what they valued.
- The People team was restructured around the new system, saving a further £150,000 a year.
- Employment contracts were updated and documentation gaps closed before they became a problem.
Combined, that is £300,000 a year in savings from a read that took weeks, not months.
Leadership also gained something harder to measure: a single view of the people system, a team set up for the business it had become, and greater confidence that the foundations were sound.
